The first time most business owners see a local SEO heatmap, they react one of two ways. Either they panic because the map is mostly red, or they celebrate because the center of the map is bright green. Both reactions usually miss the actual story.

A local SEO heatmap, also called a geo-grid rank report, is a colored grid laid over a map showing how a business ranks in Google’s local results across a geographic area. The grid samples your ranking from many points (often 49 or 121 different GPS coordinates) and color-codes each cell by your position. Green typically means top three. Yellow means top ten. A standard rank-tracking tool that reports “you rank number three for plumber Boulder” is reporting an average or a single sample point. The heatmap reveals what that single number is hiding.

How the grid works mechanically

A typical heatmap setup has three controls:

  1. The center point (usually your business address)
  2. The grid radius (how far out from the center the grid extends)
  3. The grid density (how many sample points, usually 7×7 = 49 or 11×11 = 121)

The aggregate metric most tools display is the average rank across the grid (often called AGR, Average Grid Rank). A business with AGR 2.4 is dominating its area. A business with AGR 14.8 has serious work to do. But the pattern matters more than the average, which we’ll get into shortly.

The five patterns that actually mean something

After running heatmaps for clients across home services, medical, and retail, we’ve seen the same five patterns recur. Each one points to a different underlying problem and a different fix.

Pattern 1: The Bright Center, Faded Edges

You rank number one or two near your business address, and the rankings fall off as the grid moves outward. By the edge of the grid, you’re position fifteen or worse.

This is the most common pattern, and it’s often misread as “we need more SEO.” The actual cause is usually that Google’s proximity weighting is doing exactly what it’s designed to do. If you’re a single-location service business, ranking close to your physical address while losing rankings further away is normal and expected.

When the fade is steep (number one at home, position twenty-five just two miles out), the issue is that competitors closer to those edge points are outranking you because of proximity. The work is to strengthen your overall authority signals (reviews, citations, on-page relevance) so that the proximity disadvantage matters less.

Pattern 2: The Donut

The center of your grid (your own address) shows weak rankings while the surrounding area shows stronger ones. We see this most often with home-based service businesses whose Google Business Profile address is hidden because they’re a service-area business.

The cause is usually that Google has cataloged your business as serving a region rather than operating from a specific address, so the proximity boost that would normally help you rank from your own location doesn’t fire. Combined with stronger competitors who do have visible storefront addresses near your home, this creates the donut.

The fix involves Google Business Profile category accuracy, service-area definition, and signaling relevance through on-page content rather than trying to fight the proximity model directly.

Pattern 3: The Strip

Rankings are strong along one corridor (often a highway, major road, or commercial district) and weak elsewhere. This typically happens because that corridor contains your target traffic and the competitive landscape is also concentrated there.

Reading this honestly: you’re winning where the dollars are. Trying to expand the green area into residential neighborhoods that won’t generate calls anyway is wasted effort. Trying to push deeper into the corridor (better positions in the existing strip) usually has higher ROI than spreading wider.

Pattern 4: The Patchwork

Random green, yellow, and red cells with no clear geographic pattern. This usually means one of two things: either your data sample size is too small (the tool ran the report once and got noisy results), or your competitive landscape is genuinely uneven, with different competitors winning in different micro-areas.

The fix is to re-run the report (most heatmap tools support scheduled re-runs) and look at the pattern across multiple samples. If the patchwork persists, you need a competitive analysis at the neighborhood level, not a generic citywide SEO push.

Pattern 5: The Solid Wall

Either uniformly green (you’re dominating) or uniformly red (you’re invisible). The uniformly green case means your only remaining work is defending the position. The uniformly red case usually means you have one of three foundational problems: an unverified or improperly categorized Google Business Profile, no review velocity, or you’re competing in the wrong category altogether.

A solid red heatmap is rarely a content problem. Content problems produce uneven patterns. Solid red is a Google Business Profile problem.

A worked example: reading a real heatmap

Imagine a Boulder-area roofing company runs a heatmap for the query “roofing contractor” with a 5-mile radius and 11×11 grid. The output:

  • Average Grid Rank: 8.3
  • Center cells (within 1 mile of address): position 2 to 4
  • Mid-grid cells (1 to 3 miles out): position 6 to 12
  • Edge cells (3 to 5 miles out): position 15 to 30

This is a Bright Center, Faded Edges pattern with a moderate fade rate. The interpretation:

The business is winning near its address but losing competitive ground in target neighborhoods like Niwot, Lafayette, and Louisville where customers actually live. The roofing shop is in a commercial zone (acceptable), but the customers are in residential zones (the edges of the grid where we’re losing).

Three possible interventions, in order of leverage:

  1. Build dedicated location pages for Niwot, Lafayette, and Louisville with unique content tied to roofing concerns specific to each area (hail patterns, HOA rules, building permit specifics). This addresses the relevance signal Google uses when proximity isn’t decisive.

The heatmap doesn’t make this decision. The heatmap surfaces the question, and the business decides which intervention fits the budget and timeline.

What heatmaps don’t show (and why that matters)

Heatmaps are powerful but partial. They show your local pack ranking distribution, which is one ranking system Google uses. They don’t show:

  • Organic web rankings (the blue links below the local pack), which use different signals
  • Voice search results, which are increasingly proximity-weighted in different ways
  • AI search platform results (ChatGPT, Perplexity), which don’t use the same local pack mechanics

How to use heatmaps for decisions, not just reports

Most heatmap reports get filed and forgotten. Here’s how we use them to drive specific decisions:

Monthly delta tracking. Run the same heatmap configuration monthly. Track the delta in Average Grid Rank and the count of green cells. A program that’s working should show steady improvement on both. If neither is moving for two consecutive months, intervene.

Competitive comparison. Most tools let you run heatmaps for competitors. Compare your heatmap to your top three competitors. If a competitor has a significantly better edge-cell performance than you, that’s a competitive intelligence signal: figure out what they’re doing in those neighborhoods (location pages, citations, reviews, paid placements) and respond.

Geographic prioritization. Use the heatmap to decide which neighborhoods deserve dedicated content investment. Don’t write a location page for every cell in the grid. Write location pages for the 5 to 10 neighborhoods that combine high commercial value with current weak ranking. The heatmap shows the weak ranking. Local market knowledge shows the commercial value.

Conversion overlay. If your call tracking includes location data, overlay your call origin map onto your heatmap. Green areas that don’t generate calls are hollow wins. Yellow areas that generate above-average calls are higher priority than green areas that don’t.

Common mistakes when reading a heatmap

We see the same misreads repeatedly. The five most expensive ones:

Reading only the center. The center of your grid is your own address. It’s the easiest cell to win. Treating the center cell as the headline metric ignores the actual customer geography.

Comparing across different radius settings. A 3-mile radius heatmap and a 10-mile radius heatmap produce wildly different averages even if rankings are unchanged. Lock the radius and don’t change it without explicitly resetting your benchmarks.

Single-snapshot interpretation. Google’s local results have natural noise. A single heatmap is a single sample. Track at least three months of monthly samples before concluding a pattern.

Assuming proximity weighting can be defeated. It can’t be fully defeated. A coffee shop two blocks from a competitor will lose proximity-driven cells to that competitor regardless of SEO investment. The work is to win on relevance and prominence in the cells where proximity is closer to neutral.

Optimizing toward green at all costs. If a green cell is in a neighborhood that doesn’t generate revenue, the green is cosmetic. Optimize toward green in the cells that map to your actual customer geography.
